A month of reading about attention, neurodivergence, and meeting design. What I found: the fixes cost nothing, the research is more interesting than I expected, and ADHD brains discovered the solutions first.
Every meeting has an invisible attendee. Nobody invited them, but the whole thing was built around them anyway: a person who processes information best by listening, focuses on command, holds every detail in working memory, never needs to move, and experiences time accurately without checking.
I have never met this person. Neither have you. But we keep designing meetings for them, and then we evaluate real humans on how well they impersonate someone who doesn't exist.
I have ADHD, and I spent this month reading research on attention, neurodivergence, and meeting design. I also asked my network a simple question: what meeting habit makes work hardest for your brain? The answers, and the studies, kept pointing in the same direction.
The responses were specific and, in hindsight, obvious. One person records meetings because taking live notes means instantly falling behind; recording first and processing after turned their Cs into As in school, and the same logic holds in conference rooms. Another asked for a visible clock, because a brain that can't see time burns real focus tracking it. Another said it plainly: knowing what to expect, and what's expected of you, changes everything.
Notice what nobody asked for. Less work. Lower standards. Special treatment. People asked for notes, clocks, and agendas. Information and design.
In product design there's a principle worth borrowing: when users start hacking your product, you don't scold them. You study them, because every workaround marks the exact spot where the design failed. ADHD professionals have been filing these bug reports for years, in the form of elaborate personal systems built just to participate in rooms that were never built for them. Most organizations have never read the reports.
Here's the number that reframes the whole conversation. Steven Rogelberg, the University of North Carolina at Charlotte professor who has spent two decades studying meeting science, estimates Americans sit through roughly 55 million meetings a day, consuming a significant share of organizational payroll while almost no one measures the return. His research also surfaced a telling gap: employees say they want to decline about 31 percent of the meetings they're invited to, but actually decline about 14 percent. They attend meetings they've already judged to be a poor use of their time, out of social pressure.
He also named something every one of us has felt and never had a word for: meeting recovery syndrome. The time and energy spent recuperating after a bad meeting, a cost that appears on no calendar and in no budget.
So when someone drifts in a meeting, we call it an attention problem. But if a third of the room privately wishes it weren't there, and recovery time is a documented phenomenon, then attention in meetings isn't a personal failing that some brains have and others don't. It's a design outcome that some brains simply hit sooner and harder.
While reading, I went further back than meeting rooms, into the evolutionary literature. Two studies stopped me.
The first, published in Proceedings of the Royal Society B in 2024, had 457 people play an online berry-picking game: eight minutes, patches that deplete as you harvest them, a time cost for moving somewhere new. Participants also completed a validated ADHD screening questionnaire. The people scoring higher for ADHD traits left depleting patches sooner, and collected more berries overall. The researchers speculate that ADHD traits may represent an adaptive specialization for foraging, which could help explain why they persist so widely in the human population.
The second is older and, to me, more haunting. Researchers studied Ariaal men in northern Kenya: one group still living nomadically, another that had settled roughly three decades earlier. They looked at the DRD4/7R gene variant, which is associated with novelty-seeking, impulsivity, and ADHD. Among the nomadic men, carrying that variant predicted better nutritional status. Among the settled men from the same population, it predicted worse. Same genetics. Two environments. Opposite outcomes.
(the trait didn't change. the world did.)I want to be careful here, because this idea is easy to oversell. A berry-picking game is not a savanna, and a 2025 attempt to replicate the Ariaal finding in a closely related population found an association with household economics but not with nutrition. The evolutionary mismatch story is a compelling hypothesis, not settled science, and researchers actively debate it.
But something quieter and sturdier sits underneath the debate, and it comes from the diagnostic manual rather than the fossil record. To meet criteria for ADHD, symptoms must interfere with functioning. Impairment is part of the definition. And impairment is always impairment at something, somewhere, under some set of demands.
Which means the environment is never a footnote to a diagnosis. It's inside the definition. So when a great many people struggle to function in modern work, that isn't only a story about brains. It's also a story about what we're asking brains to do.
This is the question that hooked me, because the fixes are famous, free, and still rare. Agendas are the flossing of organizational life: universally endorsed, mysteriously absent. I think there are four honest reasons.
The cost and the benefit live in different places. The agenda costs the organizer ten minutes. The benefit goes to everyone else. Concentrated cost, diffuse benefit: the classic recipe for good things not happening.
Nobody owns meeting design. No one is hired, evaluated, or promoted on the quality of their meetings. It's real work that officially doesn't exist, so it gets done by conscientiousness. Conscientiousness is not a system.
Meetings get scheduled faster than they get designed. A calendar invite takes eleven seconds. In back-to-back culture, the eleven-second version wins.
And the deep one: an agenda is thinking, compressed. Writing one forces uncomfortable questions. What are we deciding? What do I need from these people? Does this meeting need to exist? A fuzzy meeting can survive indefinitely. A fuzzy agenda is visible immediately. Some resistance to agendas is really resistance to pre-thinking, and occasionally it's the quiet knowledge that clarity would reveal there's nothing to meet about.
There's a cost beyond wasted hours. Research on adults with ADHD has found higher levels of original creative thinking on standardized creativity measures, alongside higher real-world creative achievement. Qualitative work with successful adults who have ADHD points to divergent thinking, energy, and humour as things they'd genuinely miss if the condition vanished.
These are often an organization's most divergent thinkers. A meeting format that rewards linear listening and punishes everything else doesn't just exhaust those brains. It quietly filters out the exact thinking it claims to be looking for.
And the cost isn't only creative. Studies of working adults with ADHD document significant stress and work-related mental illness. This is not a superpower story. The strengths are real and so is the exhaustion, and both get worse in environments that require constant self-translation just to participate.
Everything the research recommends, and everything my commenters described, converges on a short list. Send the agenda with the invite, including the purpose and what's expected of each person. Offer more than one way to contribute. Make time visible. Document decisions instead of trusting memory. Make recordings and recaps normal. Default to shorter meetings, earlier in the day, with buffers between them. Let people move.
None of it costs money. All of it helps every brain in the room. Think of curb cuts: designed for wheelchairs, now used by every person with a stroller, a suitcase, or tired knees. The accommodations conversation has it backwards. This isn't special treatment for a few. It's good design for everyone, prototyped by the people the old design failed hardest.
People are adapting brilliantly. But adaptation shouldn't be the whole job. The next move belongs to the people who design the rooms.
